Behind every reliable train journey is a complex infrastructure that must be built, maintained, and continuously improved. The client is an international railway engineering company working across multiple European countries. With more than 3,000 specialists, they deliver end-to-end services - from track construction and renewal to maintenance, tunnel rehabilitation, power supply, communication systems, logistics, and planning. 


Known for tailoring solutions across light rail, main-line, freight, and private networks, the company focuses on strengthening track durability and network reliability, even while rail traffic continues during construction and maintenance work. Depending on the project scope, they take on roles ranging from general contractor to full design-and-build partner. 


The Challenge: Keeping up with Rising Technology Expectations 


In the period after the COVID-19 crisis, rail and infrastructure companies were pushed to speed up modernization efforts. Technologies like automation, AI, and cloud platforms quickly raised expectations for day-to-day performance and reliability. But with economic uncertainty still affecting long-term planning, many organizations struggled to commit to major investments, especially when specialized skills were needed. 


The client was no exception. While their operations were stable and well-established, evolving business needs and new technological demands highlighted several areas where targeted digital improvements could make noticeable difference: 


  • Manual and time-consuming workflows – Some processes still required significant human effort, creating opportunities for automation. 
  • Fragmented systems and reporting – Disconnected tools and inconsistent reporting made it difficult to generate timely insights and align teams. 
  • Limited in-house expertise in emerging technologies – As initiatives involving AI, cloud, and data engineering expanded, additional external support was needed to move faster.

How We Bulit a Lasting Collaboration 


The client engaged Accedia at a pivotal time, as the company was looking to modernize its operations and expand its use of technology across international teams. From the start, the collaboration was close and hands-on, combining the client’s strong railway expertise and internal development skills with additional support from Accedia in areas where extra capacity or specialized knowledge was needed. 


To help move key initiatives forward, we brought in experienced professionals at different stages, including software consultants, a business analyst, QA engineers, and an Engineering Manager to coordinate work across workstreams. This blend of in-house and external talent helped drive progress on several complex initiatives, from IoT-based monitoring systems to AI-powered automation and modern data platform development. 


The teams worked in Agile cycles, with regular check-ins, sprint reviews, and short feedback loops to keep delivery steady and transparent. As priorities shifted, we stayed flexible and adjusted the team size when needed, ensuring ongoing alignment with the client’s goals. 


The Solutions: Digital Upgrades Across Key Operations 


Over nearly five years of collaboration, Accedia partnered with the client across a set of high-impact initiatives - introducing real-time monitoring, reducing paperwork, and building a stronger foundation for reliable reporting. Step by step, these solutions helped turn complex operations into clearer, data-driven processes. 


Fleet & Equipment Monitoring 


We built an IoT-enabled monitoring solution across the client’s fleet and heavy equipment. Machines produced continuous telemetry - such as temperature, speed, fuel levels, and usage data - which we consolidated into a single platform for live status visibility, location tracking, and performance insights. This improved operational awareness, enabled faster issue detection, and laid the groundwork for predictive maintenance for industrial equipment.  


Automating Delivery Records 


Delivery tracking on worksites depended on paper slips, often delayed, misplaced, or entered manually long after delivery. Together with the client, we replaced this with a digital workflow that captures a photo of the delivery note and automatically extracts the relevant data. The result was faster confirmation of what arrived and where, fewer manual steps, and fewer errors. 


Aircraft Monitoring 


Some worksites require awareness of nearby air activity to maintain safety and avoid delays. To support this, we developed a platform that brings airspace data from multiple sources into one map-based view. Teams can quickly review current conditions, check recent movements, and coordinate site activities, even in tightly regulated or high-traffic environments. 


Central Data Hub 


As digital initiatives expanded, data became harder to align across systems, teams, and projects. To bring order and consistency, we built a central data hub that collects, processes, and synchronizes information from multiple sources. This created a single, reliable foundation for collaboration, improving consistency, reducing data mismatches, and making it easier to share trusted information across the organization. 


Consistent Reporting  


To reduce reporting overhead and improve consistency, we implemented a centralized data warehouse and automated key data refreshes. With shared definitions and aligned metrics, teams could track performance more reliably and access up-to-date insights faster, supporting clearer reporting and quicker decisions at different levels of the organization. 


Technology Stack 


Across these initiatives, we built solutions on a technology stack designed for reliable real-time processing and scalable cloud delivery, drawing on our experience in industrial IoT development services. Azure Event Hubs, Event Grid, Functions, and Cosmos DB formed the backbone for streaming and managing live operational data, which was visualized through React-based dashboards. 


For automation, Python, FastAPI, and Azure Document Intelligence enabled fast, low-touch document processing, significantly reducing manual effort. Cloud-native tools such as Kubernetes (AKS), Azure Container Apps, Terraform, and Azure. Pipelines supported consistent delivery while keeping infrastructure efficient and maintainable. 


The Business Impact: Enabling Growth Through Digital Improvements 


Over the course of the partnership, the client introduced new digital capabilities that helped simplify everyday work, cut down manual effort, and make operational data easier to access. From faster issue detection through equipment monitoring to more consistent reporting, these changes supported quicker decisions and better coordination across teams. 


Furthermore, between 2022 and 2025, the organization grew to more than 3,100 employees - a strong sign of continued expansion, supported by more efficient and digitally driven operations. The results show how focused digital improvements can strengthen day-to-day performance while enabling long-term growth.
